Overview

The project at a glance

A 3PL sales team loses deals between the discovery call and go-live: lead source forgotten, contracts chased by email, onboarding started by hand. This page documents a HubSpot RevOps pattern we built that keeps lead source, models the pipeline, sends e-sign contracts and payment links, auto-starts onboarding once signed and paid, and reports on it all in live dashboards — framed for shipper acquisition. Onboarding handoff targets include Extensiv and NetSuite (not built).

Origin pattern: RevOps pattern built for a B2B services company, applied to shipper acquisition and onboarding. Never named as the source client. No freight quoting, rate shopping or TMS lookup is claimed — "quote" means the commercial proposal stage in the CRM.

What the engagement had to achieve

  1. Retain lead source from first touch through booked call to deal
  2. Model a pipeline that mirrors discovery → proposal → contract → deposit → onboarding
  3. Send e-sign contracts and payment links from the deal
  4. Start onboarding only after both signature and payment
  5. Give leadership live dashboards across pipeline and source

The story

The deal dies between call and go-live

What was at risk

The Challenge

Winning a new shipper account is a multi-week process: discovery call, requirements, pricing proposal, MSA, credit or deposit, then onboarding (SKU data, integrations, SOPs). Most 3PL sales teams run it across a CRM nobody updates, email threads and spreadsheets. Lead source is lost at booking, so marketing can't tell which channel produced the account. Contracts and deposits are chased by hand, and ops only hears about a new merchant when the first pallets show up.

Failure mode 01
Lost lead source

First-touch attribution disappears between the booking form and the deal, so channel ROI is guesswork.

Failure mode 02
Manual contract and deposit chase

MSA and deposit live in email threads. Onboarding starts (or doesn't) based on whoever remembered to ping ops.

Failure mode 03
Quote means commercial stage — not a rate engine

This page does not include rate calculation, freight quoting, lane pricing or TMS lookups.

How we responded

The Solution

Story heading: Signed and paid, then onboarding starts

Decision 01
Lead-source retention and modelled pipeline

Keep source from first touch through booked call to deal. Stages mirror the real sales motion for a 3PL: discovery → proposal → contract → deposit → onboarding.

Decision 02
DocuSign + Stripe from the deal

Contracts generated and sent from the deal; per-deal Stripe payment links / instalments (onboarding fee or deposit framing).

Decision 03
Auto-onboarding after both gates

Onboarding triggers only after both signature and payment. Optional extension pattern (live elsewhere): payment-triggered provisioning pack (folders, SOP doc, CRM and finance rows).

Decision 04
Leadership dashboards

Live dashboards across pipeline and source.

Decision 05
Market context (targets, not delivered)

3PL sales teams also use Salesforce or GoHighLevel. Onboarding hands off to the WMS / merchant-integration team (Extensiv, ShipHero, NetSuite, Odoo). No CRM → WMS handoff was built.

Deliverables

What we built

The concrete capabilities designed, built, and shipped in this engagement.

Lead-source retention through booked call

First-touch source retained from enquiry through booked call to deal so leadership can see which channels convert.

Modelled deal pipeline for shipper sales

Pipeline stages mirror the real sales motion: discovery → proposal → contract → deposit → onboarding. "Quote" here means the commercial CRM stage — not a freight rate engine.

DocuSign contracts from the deal

Agreements generated and sent from the HubSpot deal record via DocuSign.

Per-deal Stripe payment links

Stripe payment links / instalments for onboarding fee or deposit, tied to the deal.

Dual-gate auto-onboarding

Onboarding triggers only after both signature and payment clear — neither gate alone is enough.

Leadership dashboards across pipeline and source

HubSpot dashboards across pipeline and source. Alternate CRM-OS pattern lives on EspoCRM + n8n elsewhere — linked, not conflated.
